A phishing queue replayed on the big screen, and the product closed forty alerts before anyone’s coffee had cooled — my first live look at what the AIOps for Security label actually sells. Priya, who runs security for a payments back-office firm with a nine-person desk, watched her team’s busiest morning disappear in real time. What she signed that afternoon was an evaluation licence. What she did not know yet — because nobody had told her — was that the interesting part of the story would not be the demo. It would be the six weeks of bookkeeping that came after, and what AIOps for Security actually demands before a machine may close a case on its own.

The AIOps for Security demo that closed forty alerts

Vendor demonstrations are built for this moment, and they are not dishonest, exactly. They replay alert sets where genuine threats appear at flattering frequency, because a queue that mirrors production — where hostile items are a rounding error — makes any tool look useless. That prevalence trick is worth internalising before any negotiation: the rarer the target, the more a given error rate floods your queue, and no interface redesign on earth changes the ratio. Nobody in that conference room was lying. Everybody in that conference room was showing you their best population, curated the way a highlight reel is curated.

The consultant’s one condition

The firm brought in an outside consultant for the rollout, and his first request was predictable: run the thing silently for a quarter, recommend only, let the team compare its verdicts with the humans’. The vendor’s answer was the interesting one. There was no silent mode. The product behaves the way Microsoft’s Phishing Triage Agent reportedly does — it starts closing cases the moment it runs, and as of its October 2026 documentation there is no observe-only setting to switch on. Tenants who wanted a quiet evaluation period were out of luck. The workaround took three weeks of engineering: routing the agent’s verdicts into a shadow table instead of the live queue, while analysts kept closing every case themselves. Consultants who have run DevSecOps integration work will recognise the move — it is the same staged rollout discipline used for any change that can fail quietly.

Six weeks of blind labels

With shadow mode running, the real work began: labelling. Analysts sorted a week of traffic with the agent’s verdicts hidden, then the two sets were compared. The numbers came back uneven, which is what honest numbers look like. The firm followed a published evaluation as its template — that study had blind-labelled 1,240 messages, 71 of them genuine, and the agent under test had thrown away two of the 71. Two in seventy-one reads as a 2.8% miss rate, which sounds fine until the interval arithmetic on so small a numerator stretches the realistic worst case to roughly 8.6% — more than four times the 2% ceiling a serious auto-close gate demands. The same study’s closures were precise to 99.8%, its “genuine threat” calls held up 86% of the time, and about 93.5% of analyst toil measured as genuinely absorbable. Every figure was truthful. Only some of them supported autonomy, and the discipline is largely about knowing which.

What the shadow weeks actually revealed

An unexpected by-product of the silent run was a census of false alarms. The agent’s excitations, reviewed weekly, were dominated by the boring stuff: the CFO’s replacement laptop, an intern’s bulk upload, a supplier migrating mail servers, a marketing team trying a new sending tool. This matches what the field keeps finding — in a working estate, most anomalies are organisational changes and new hires, not intruders. Seeing that pattern weekly did more for team trust than any accuracy slide, because analysts stopped imagining the machine was watching a horror film and started seeing it was watching onboarding.

The gate they set, in the language of AIOps for Security

The consultant left behind a one-page register that mapped every action the product could take to the evidence required for it:

Recommend. Live now. Backed by the firm’s own blind labels — a floor of 200 scored alerts, no fewer than 30 of them genuine.

Close unaided. Pending. Needs a demonstrated miss ceiling of 2%, computed over a base of 150-plus true positives, with canaries planted, a blind holdout passed and reopening achievable in one click.

Act reversibly. Needs false actions held under 1% across a base of 300-plus chances to act, rollback rehearsed, volume throttled.

Act irreversibly. Never. Deletion and permanent lockouts stay human decisions regardless of any score.

One register, one action class per row. A clearance on phishing grants nothing on identity events, and the register says so in writing — which is precisely what an auditor, or a regulator, will eventually want to see.

Canaries on the wire

The audit question came next, and the naive answer failed. Sample five percent of the quarter’s 1,845 closures and find zero mistakes — that still leaves the worst-case miss rate near 38%. Random spot-checks of rare events are theatre; the denominators are simply too small. So the team planted canaries instead: fifty crafted cases per quarter, indistinguishable from live traffic, fed in where nobody could cherry-pick around them. A standing rule said that if the agent closed three or more, autonomy would be pulled back to recommendation mode until the numbers recovered. It also helped that the team had spent a prior year on metrics and analytics for delivery work — the habit of refusing vanity numbers transferred over intact.

What changed on the floor

Three months in, the configuration looks nothing like the demo. The agent works in recommendation mode — the class Google’s Triage & Investigation Agent occupies, at roughly a minute per triage — and every closure still carries a human signature. The queue is smaller, because the ranking is genuinely good. Analysts review the agent’s reasoning instead of starting from nothing, and the ones who feared for their jobs have discovered the work got more interesting, not less. Auto-close remains a promise pending evidence: the miss bound must be demonstrated on the firm’s own labels, on its own population, before the gate opens.

The lessons worth carrying out

Four things generalise from this story:

Ask about observe mode before signing, because several current products ship without one and retrofitting shadow operation costs weeks.

Treat “percent automated” as a vanity metric — the honest question is how much verified human toil disappears at what measured error cost.

Insist on adversarial validation too; the firm’s next exercise will pair the canaries with continuous attack validation tooling to check the agent against adversary-crafted input.

Keep the evidence per action class. Clearance to close phishing buys no authority over identity events, and a future rollout will need its own labels, its own bound, its own gate.

The label covering all of this — the evaluation standards, the autonomy rungs, the failure patterns — is written up in the Ops Atlas under the name AIOps for Security. Priya’s summary to her board was shorter: the machine earned a promotion, not a coronation, and the file proving it gets re-opened every quarter. That is the whole discipline in one sentence, and it fits on a slide if anyone ever asks.

The demo closed forty alerts in minutes; the rollout took six weeks of blind labels, canaries and gate math.
