The company is invented. The mistakes, the politics, and the sequence of fixes are not; they are a composite of how these engagements actually run. If you are weighing a similar decision, read this as a field report, not a brochure.

Month zero: the release that broke the camel’s back

Meridian’s trigger was ordinary. A quarterly release went out on a Friday (mistake one), required four hotfixes over the weekend (mistakes two through five), and knocked out customer booking for six hours on Monday. The CTO, Priya, had been reading about delivery transformation for a year. What moved her to act wasn’t the outage — it was the retrospective, where her best engineer said flatly: “We don’t know how to get out of this. Every improvement we try dies under delivery pressure.”

That sentence is worth underlining, because it is the honest criterion for outside help. Meridian’s engineers weren’t incapable. They were trapped: the people who understood the problem had no slack to fix it, and no one had operated a healthy delivery system before, so even with slack they would have been guessing.

Choosing a partner: what Priya did right (and nearly got wrong)

Priya shortlisted three firms. The first proposed a twelve-month “transformation program” with a staffing pyramid and a glossy maturity model. The second quoted suspiciously cheap and promised a fully automated pipeline in six weeks. The third — the one she chose — proposed something smaller: a three-week paid assessment, a written findings report she would own outright, and a decision point before any further commitment.

She nearly went with the second. The budget argument is seductive. What stopped her was a reference call on which a previous client said, “The pipeline worked on handover day and nobody here could touch it by month three.” Dependency, it turns out, is the business model of a certain kind of vendor. The structure of a sound engagement — assessment, then enablement, with the client’s own people doing the hands-on work — is covered in more depth in our breakdown of how a well-run consulting engagement moves from first audit to full handover; Meridian’s chosen firm followed essentially that shape.

Firms built around this philosophy do exist at every scale. At the enterprise end, Cotocus pairs DevOps strategy work with guided CI/CD implementation and formal corporate training — the operative word being guided: the client’s engineers hold the keyboard while the consultancy supplies method and course correction. The firm says its portfolio now spans roughly 1,275 engagements, and its stated premise — that a consultancy’s job is to speed up a client’s route to market, then leave — is exactly the premise Priya was shopping for.

Weeks one to three: the assessment, or “being seen clearly”

Two consultants spent three weeks watching Meridian work. Not interviewing executives — watching. They sat in on a deployment, traced a change from commit to production (eleven manual steps, four people, one shared password), and read six months of incident reports.

The findings document ran nine pages and contained nothing revolutionary, which the lead consultant said was typical: “You already knew eighty percent of this. Our job is to sequence it and make it undeniable.” The sequencing was the value. Meridian’s instinct had been to buy a container platform first. The report put that seventh, behind unglamorous items: version-control discipline, a single build script, automated smoke tests, and separating deploy day from release day.

Months two to five: the unglamorous middle

Here is what the engagement actually looked like, because this is the part no case study shows. One consultant on site two days a week. A standing rule that no consultant commits code alone — every change pair-written with a Meridian engineer. A weekly ninety-minute working session that was half review, half teaching.

Progress by month: month two, every service building from one script, under version control. Month three, automated test gate on the two highest-traffic services; first pipeline-driven deployment to staging. Month four, production deployments via pipeline for those two services — releases still quarterly, but deployment now rehearsed weekly. Month five, the first mid-cycle production fix shipped in forty minutes, start to finish, with no weekend and no war room.

Two things nearly derailed it. First, a delivery crunch in month three, when Meridian’s COO tried to pull the paired engineers back to feature work; Priya spent political capital defending the arrangement, and the engagement survived because she did. Second, quiet resistance from a senior engineer who experienced the consultants as a judgment on his decade of work. The fix was human, not technical: the lead consultant put him in charge of the test-automation workstream, and the project’s loudest skeptic became its maintainer.

Months six to eleven: the taper

A good engagement ends by design. From month six, the consultancy’s presence dropped to one day a week, then to a fortnightly review call. Meridian’s engineers extended the pipeline to the remaining services themselves — slower than the consultants would have, and that was the point. The final deliverables were a runbook, a recorded walkthrough library, and a half-day workshop for the support team.

By month eleven, Meridian was deploying twice a week with change failure handled by rollback rather than heroics. Priya’s summary to her board: “We paid for about seven months of expertise and kept one hundred percent of it.” The broader strategic payoff — why faster, safer delivery compounds into genuine business agility — is territory we’ve mapped in our piece on what consulting-led delivery improvement actually unlocks for an enterprise.

The no-nonsense takeaways

Buy the assessment separately. A priced, bounded diagnostic with a report you own is the cheapest way to test a consultancy’s competence — and its honesty.

Your people hold the keyboard. Pairing is non-negotiable. Knowledge that never enters your staff leaves with the invoice.

Sequence beats shopping. Meridian’s platform purchase would have automated chaos. Foundations first; tools seventh.

Defend the time politically. The engagement that fails usually fails in a steering meeting, not a terminal.

Insist on a taper. If the vendor’s plan shows constant or growing staffing, you are reading a rental agreement, not a transformation plan.

One caveat to close. Meridian’s story went well because the gap was method, not mission — they knew their business cold and lacked delivery craft. If your situation also involves moving infrastructure wholesale, the calculus shifts somewhat; our guide to where consulting support fits in a cloud migration covers that variant. Either way, the test of the engagement is the same one Priya used: a year later, is the expertise on your payroll’s side of the table? If the answer is yes, you bought the right thing.

Eleven months inside a fictional-but-true DevOps consulting engagement: the trigger, the vendor choice, the messy middle, and the taper that made it stick.

[30

post-8210","post","type-post","status-publish","format-standard","has-post-thumbnail","hentry","category-devops-consulting
<!-- This site is optimized with the Yoast SEO plugin v28.7 -
