It is fictional, stitched together from patterns we have seen many times, but every beat in it is real enough. It is about a retail company called Kestrel Home, a big cloud decision that could not easily be undone, and the afternoon our own team asked an outsider to tear up our recommendation. If you are weighing a major DevOps or cloud commitment and wondering whether a second opinion on the plan is worth the delay, this one is for you.

The setup: a decision with a long tail

Kestrel Home sold furniture and homeware online and through a few dozen stores. Their platform had grown the way most do: some services on virtual machines in one cloud, a few containers in another, an on-premises database that nobody wanted to touch, and a deployment process held together by one very tired release engineer named Farhan.

They brought us in to recommend a target architecture. After six weeks of workshops, we had a plan we were genuinely proud of. Consolidate everything onto a single managed Kubernetes platform with one provider, move the database to a managed service, and sign a three-year committed-spend agreement to lock in a lower rate. On paper it was tidy, cheaper and much easier to operate.

It was also, in several ways, a one-way door. The committed-spend contract could not be cancelled. Once the on-premises database was retired and the team retrained, going back would be painful. And the single-provider choice would shape their hiring and tooling for years.

The uncomfortable question

The week before the board meeting, our engagement lead, Meenal, asked something that made the room go quiet. “Who has checked this who wasn’t in the workshops?”

Nobody had. Kestrel’s CTO trusted us. We trusted our own analysis. Farhan was exhausted and mostly relieved someone had a plan. Every person who had looked at the recommendation had a reason to like it: we had written it, the CTO had championed it internally, and the engineers wanted the pain to stop.

That is not a criticism of anyone. It is just how things go when people work hard on something together. Shared effort creates shared confidence, and shared confidence is not the same as being right.

Bringing in the red pen: a second opinion on our plan

Meenal suggested what we now call a red-pen review. We asked a senior architect from a completely different practice, someone who had never met Kestrel and had no part in the engagement, to spend two days trying to break our plan. We cleared it with the CTO first and were open about why: before you sign something you cannot cancel, it is worth having someone with no stake in the answer look again.

We gave the reviewer, Tom, a simple pack:

The decision in one sentence: sign a three-year commitment and consolidate onto one managed platform.

Our full recommendation, including the parts we were least sure about.

Raw data: current cloud bills, traffic patterns over the past year, the database schema and its integration points.

A short list of what we had assumed but not proven.

That last item felt awkward to write. In hindsight, it was the page Tom spent longest on, and it shaped almost everything he said.

What Tom found

Tom did not argue with the architecture. He agreed that consolidation made sense. What he questioned was the sequencing and the size of the commitment.

First, he noticed that Kestrel’s traffic was intensely seasonal, with huge spikes around festive sales and quiet months in between. Our committed-spend figure was based on average usage. If the business had a weak year, or if the migration took longer than planned, they would be paying for capacity they could not use. He suggested committing to a smaller baseline and leaving the peaks on flexible pricing. We had even written up this exact trade-off in our cloud cost and financial-management handbook for engineers, and frankly, we should have caught it ourselves.

Second, he flagged that the on-premises database fed a warehouse management system in the stores that nobody had fully mapped. Retiring the database before that integration was understood could leave stores unable to check stock. He recommended running both in parallel for a full trading season before decommissioning.

Neither point killed the plan. Both made it safer to commit to.

What we appreciated most was how he worked. He did not send back a long report full of generic best practice. He sat with Farhan for an hour, asked him to walk through a bad release night from memory, and took notes on every manual step. Then he asked the CTO a question none of us had asked directly: if the business had to cut costs sharply next year, which line in the cloud bill would she want to be able to shrink? Her answer reshaped the commitment conversation more than any spreadsheet we had built.

He also told us plainly where he thought we were right. That mattered. A second opinion that only finds fault is hard to trust, and one that confirms the strong parts of a plan gives everyone more confidence to proceed with the rest.

When the two views did not line up

Not everything Tom said landed easily. He also suggested keeping a small footprint in the second cloud provider as an exit option. Our team disagreed; we felt the cost and complexity outweighed the benefit for a company Kestrel’s size.

So we did what we now recommend to every client facing two expert views that differ:

We checked whether we were arguing about facts or about appetite for risk. We agreed on the facts. The difference was how much vendor lock-in Kestrel could tolerate.

We put both positions in front of the CTO, side by side, with the reasoning behind each. That decision was hers to make, not ours.

We looked for a cheaper hedge. In the end, Kestrel chose to keep their infrastructure code provider-neutral where practical, without running live workloads in two clouds.

A habit borrowed from medicine

Meenal later admitted she got the idea from a family experience. In health care, asking a second specialist to examine the same reports before a major procedure is completely normal, and health sites make the request easy; the MyMedicPlus health and treatment-travel website, for example, offers a way to submit a diagnosis for expert review. We are a DevOps consultancy and can say nothing about any medical finding, which only qualified doctors can judge. What struck her was the attitude: a second look before something serious is seen as sensible, not as distrust.

How it ended

Kestrel signed a smaller commitment than we had first proposed, ran the old database alongside the new one through their busiest season, and found two more integrations during that overlap. The migration took a little longer than planned. It did not cause a single store outage.

For anyone planning a similar move, our guide to how consulting support fits into a cloud migration walks through the broader process. The red-pen step sits just before the point of no return.

What we tell new consultants

The moral is simple. Your recommendation can be thoughtful, well-researched and mostly right, and still benefit hugely from someone who did not write it. Ask for that review before the contract is signed or the old system is switched off, give the reviewer your doubts as well as your conclusions, and treat disagreement as information rather than insult. Clients notice when you do this, and they trust the plan more because of it.

A fictional retail team was days from signing a three-year cloud deal.
