Most friction in transformation work is not about skill or effort. It is about a handful of words, like “done”, “deployed”, “automated” and “outage”, that the consultant and the client quietly read in different ways. Agreeing on DevOps engagement definitions early is one of the simplest ways to keep a project friendly from kickoff to handover. Here are the questions we hear most often, answered plainly.

Why do consulting engagements go wrong over simple words?

Because everyone arrives with their own history. A client whose last vendor delivered “a pipeline” as a single build script will picture something very different from a consultant who means a full path from commit to production with tests, approvals and rollback. Neither is being careless. They are just using one word to point at two different things.

The trouble is that these gaps stay invisible while the project is going well. They surface at the worst moment: the sign-off meeting, the invoice, or the first weekend something breaks. By then, both sides feel let down, and what should be a working session becomes a debate about who promised what.

Which DevOps engagement definitions matter most?

You do not need a dictionary. In our experience, six or seven words cause most of the trouble. Here is a starting list worth discussing on day one:

Done: Is a deliverable done when the code is merged, when it runs in a test environment, when it has served real users, or when the client team can operate it without help?

Deployed: Deployed to which environment? By whom? Does a manual step count, or only an automated release?

Automated: Fully hands-off, or “a script someone runs”? Does it include notifications and failure handling?

Outage: Total unavailability only, or also severe slowness, partial failure, or one region down?

Handover: A document? A walkthrough? A period of shadowing where the client team runs things while the consultant watches?

Support: Answers by message during office hours, or someone who will join a call at two in the morning?

Environment: Do “staging” and “production” mean the same infrastructure layout, or does staging cut corners?

Pick the ones that apply to your engagement and write one short meaning for each. That is usually enough.

Is not all this already covered in the contract?

Sometimes, but often only at a high level. Statements of work tend to describe outcomes like “implement a CI/CD pipeline” or “improve reliability” without saying what those phrases mean in practice. Legal teams focus on liability and payment; engineers focus on tasks. The middle layer, the shared working vocabulary, falls between the two.

Larger programmes do benefit from formal structure. This site’s executive guide to consulting governance and risk covers that wider frame. A short definitions page sits underneath it, translating contract language into something both engineering teams can act on.

Who should own each definition, the consultant or the client?

Usually the client, with the consultant proposing a draft. The client lives with the result long after the engagement ends, so their meaning should win. The consultant’s job is to spot ambiguity, suggest precise wording based on experience, and point out where a definition will cost more time or money than expected.

Name an actual person, not a department. “Platform team” cannot answer a question on a Friday afternoon; a named lead can. When a definition needs to change mid-project, that person approves the change, and everyone gets told.

How detailed should a definition be?

Detailed enough that a new team member could read it and reach the same conclusion you would. A helpful pattern is:

One plain sentence stating the meaning.

A short list of what is included and what is not.

One borderline example and how it is classified.

The owner and the date it was agreed.

For example: “Deployed means the change is running in the production cluster, released by the automated pipeline, with no manual steps after approval. Includes configuration changes. Excludes changes applied by hand during an emergency. Borderline: a release that succeeded but was rolled back within an hour counts as deployed, then reverted.”

What about terms tied to service levels?

These deserve extra care because they often carry money. If an agreement promises a certain level of availability or response, both sides must agree what counts as unavailable and when the clock starts and stops. Is planned maintenance excluded? Does a degraded but working service count? Does a problem in a third-party dependency count against the provider?

Many organisations track these commitments with dedicated software, and our roundup of tools for managing service level agreements touches on the options. Software can record the numbers, but it cannot settle what the words meant. That conversation has to happen between people first.

Does this apply to data and platform work too?

Very much so, and often more sharply. Data pipelines are full of overloaded words: “fresh”, “complete”, “clean”, “customer”. When a consultant builds a pipeline that delivers “fresh” data hourly and the client expected near real time, the disagreement is about meaning, not engineering.

Some teams formalise these expectations through data contracts between producers and consumers, and the data contract tooling we have reviewed shows how far that idea has spread. For a deeper grounding, DataOpsSchool offers DataOps training and consulting where data teams learn quality and governance practices that rest on exactly this kind of agreed definition.

When is the best time to agree on terms?

As early as possible, ideally in the discovery phase before any estimates are finalised. Definitions change scope. If “done” includes a two-week shadowing period, the estimate must include it. Agreeing later means renegotiating, which is harder once both sides have formed expectations.

That said, it is never too late. If you are midway through a project and sense confusion, call a short session, list the terms that seem to be causing trouble, and agree on them then. Even a late agreement prevents the next misunderstanding.

How do we keep definitions from being forgotten?

Put them where people already look. A definitions section at the top of the project wiki, a link in every status report, and a quick reference in sprint reviews all help. Some teams read one definition aloud at the start of each demo, especially “done”, because it is the word most likely to drift.

Revisit the list at each milestone. Projects evolve, and a definition that made sense in month one may need updating in month three. Record changes with dates so nobody is surprised.

What if the client and consultant genuinely disagree?

Then you have found something important early, which is good news. A real disagreement about what “handover” includes is a scope conversation, and it is far better to have it in week one than in the final week. Lay out the options, the cost or time implications of each, and let the definition owner decide. Write the decision down.

Occasionally the answer is to split a term in two. “Handover” might become “documentation handover” and “operational handover”, each with its own meaning and date. Splitting is often kinder than forcing one word to carry two jobs.

Does a definitions page slow the project down?

Hardly ever, and usually the reverse. Writing the first draft takes an hour or two. What it saves is the long tail of clarifying calls, rework on deliverables that missed the mark, and tense sign-off meetings. Teams also find that estimates become more accurate, because the words driving scope are pinned down before anyone commits to a date. If anything, the page tends to speed up decisions later, since people can point to it instead of reopening the same discussion every sprint. Think of it as a cheap insurance policy for the relationship as much as for the technical work.

What is the quickest way to start?

At your next kickoff, set aside twenty minutes. Ask everyone to name a word they think could cause confusion. Pick the top five. Draft meanings together, assign owners, and share the page that afternoon. It is a small investment, and it tends to pay back many times over in calmer reviews, cleaner sign-offs and clients who come back for the next engagement.

Done, deployed, outage, handover: small words cause big consulting disputes.
